Factory Alignment 20"

Hi Guys,
Just noticed a nail (in the shoulder cannot be repaired) in my LR tire (20" DWS)--bad luck as I replaced this tire about a year ago due to another nail!

Anyway, when I was measuring the tire depths on the remaining 3 tires, in order to determine if I could get a way with replacing just the one tire (so long as there isn't more than 4/32nds from the other tire tread depths), I noticed crazy uneven wear on each tire. We all know BMW is notorious for negative camber and the insides wear faster, but readings from the same tire could range from as low as 5/32 to 9/32! I measured each tire at four different places.

My question is have folks with 20" tires experienced out of spec alignments from the factory like those of us familiar with the E70 experienced? I searched and found many skeptics about out of spec alignments coming from the factory, but this was unfortunately the case for many of us with our E70s and the 20" tires.

Back to the tire, I guess I'll be overly cautious and replace all 4 tires if I were to go with the lowest depth reading 5/32 as that would be too great a difference with a new 10/32 Conti DWS. Plus, Tire Rack is covering the one tire replacement thanks to their n/c road hazard insurance and they no longer carry the DWS in our 315 size. Not sure mixing the DWS with their latest DWS06 would be wise depending on how much different the tread pattern is between the tires.
